Context Engineering: The Skill Replacing Prompt Engineering

Context engineering is designing everything an AI model sees: instructions, retrieved data, tools and memory. Why it matters more than clever prompts.

Context engineering is the practice of deciding exactly what an AI model sees when it answers: the instructions, the retrieved documents, the tool definitions, the conversation history and any memory. It's replacing "prompt engineering" as the term people use because, in real products, the wording of one prompt matters far less than what information you put in front of the model and what you leave out.

Why "prompt engineering" stopped being enough

A clever prompt helps in a chat window. In a production AI feature, like a support assistant, a document Q&A tool or a coding agent, quality depends on:

  • Did the model get the right facts? If the refund policy isn't in its context, no prompt will make the answer right.
  • Did it get too much? Stuffing in 200 pages "just in case" makes answers slower, more expensive and often worse.
  • Is the information current? Stale context produces confident, outdated answers.

The parts of the context

  1. System instructions: role, rules, tone, and what to do when unsure.
  2. Retrieved knowledge: the few most relevant passages from your documents, catalogue or database (this is RAG).
  3. Tools: clear definitions of what the model can call, with only the tools needed for the task.
  4. History and memory: a summary of earlier turns rather than the whole transcript, plus long-term facts about the user where appropriate.
  5. The task itself, stated precisely.

Practical habits

  • Retrieve less, but better. Five highly relevant chunks beat fifty loosely related ones.
  • Summarise long histories instead of passing the full conversation every time.
  • Version your context like code, and test changes against a fixed set of real questions.
  • Measure cost per answer. Context is what you pay for.

I learned this building JARVIS AI, a chat platform with long-term memory on Gemini and Pinecone: answer quality changed far more with what we retrieved and remembered than with how the prompt was worded.
